The Examination Halls — Assessment Framework

Nothing in any curriculum or capsule counts until it is assessed. Three layers of assessment run through every capsule — daily checks, weekly gates, and the final Exit Gate — plus a library of standard assessment formats mapped to every module category.

Layers 1 & 2

Daily checks and weekly gates

Layer 1

Daily check · 20–30 minutes

Every training day ends with a short verification matched to what was studied: a 10-question quiz for theory modules, a working-code review for automation labs, a results walkthrough for performance runs, a generated-dataset review for TDM, a recorded 3-minute summary for communication modules. Score logged same day by TestOps. Pass bar: 70%.

Layer 2

Weekly gate · Friday, 2 hours

A consolidated assessment covering the whole week plus a 10-minute demo to the TestOps training lead: show the framework you built, the test you ran, the data you generated. The weekly gate score feeds the Growth Office governance review the same afternoon. Two consecutive weekly gates below 60% trigger an early conversation — no one waits for week six to discover a problem.

Layer 3

The Exit Gate

Held in the final week of every capsule. The composite score decides the outcome, and the weights make the priorities clear: what you can do matters most, what you know matters next, how you show up always counts.

50% · Topic assessments

The average of all weekly gate scores across the capsule. Rewards consistency, not last-minute cramming.

30% · Capstone practical

One realistic end-to-end task in the target family — for example: automate 10 scenarios of a practice application with CI integration; or design, execute and report a load test; or build a synthetic data model for a given schema; or run a full evaluation suite on an AI agent. Assessed against a published rubric.

10% · Communication demo

A 15-minute presentation of the capstone to a mock client panel (TestOps lead + one practice lead), including handling two challenge questions. Assessed on clarity, structure and composure.

10% · Discipline

Attendance (must be ≥85% for the capsule to be valid), daily check completion rate, and stand-up/retro participation. Discipline is a skill; we score it like one.

Score bands and outcomes

≥ 70
Deploy-Ready. The person is certified ready for the target opportunity. Growth Office and RM execute deployment; the Closure Ceremony archives the file. If the opportunity has slipped, the person moves to productive holding (Foundry, QualiZen, pre-sales support) — never idle.
50 – 69
Conditional. One extension of exactly one week, granted once, scoped only to the topics scored below 70. A fresh mini Exit Gate on those topics ends the extension. Pass → Deploy-Ready. Fail → Escalation.
< 50
Escalation. The complete file — both input checklists, all scores, attendance, evidence, extension history — is handed by the Growth Office to HR and Leadership for deliberation under the North-Star Performance Framework. Options there include a role-family change with a re-targeted capsule, a formal performance improvement plan, or a separation decision. That deliberation belongs to the performance process, not to this program.

Assessment formats by module category

Every module in the curriculum carries one of these standard assessment formats. This table defines the format, duration and pass bar that apply everywhere. Attendance below 85% invalidates a capsule regardless of scores.

Measuring the framework itself

Five program metrics, reported monthly

A framework that measures people must also measure itself. The Growth Office reports these to Leadership monthly. If the framework is not moving these numbers, the framework — not the people — gets fixed.

Time to capsule start

≤ 2 working days from release

Median days from Release Ceremony to capsule day 1

Deploy-Ready rate

≥ 85% of capsules

Exit Gate scores ≥ 70 ÷ capsules completed

Redeployment velocity

≤ 30 days average

Days from release to billable start, pool-wide

Feedback-to-fix closure

≥ 80%

Boosters injected from ratings ≤ 2 that score ≥ 70 at the Exit Gate
